If you are a fitness coach sitting at £2,000 or £3,000 a month, wondering why certain coaches seem to operate in a completely different world, travelling when they want, working from wherever they choose, and consistently hitting numbers that feel out of reach from where you are standing right now, this post is going to give you a clear-eyed look at exactly what separates them from you.
It is not luck. It is not that they are more talented coaches. In almost every case, it comes down to five specific things done differently. And the good news is that every single one of them is within your control.
The Model
I will say this as directly as I can. If you are a gym floor personal trainer, hitting a consistent £20,000 month is essentially impossible within that model. That is not a criticism. It is just the reality of how the business works.
As a gym floor PT you are trading time for money. Every pound you earn requires an hour of your physical presence. If you are already pushing close to your capacity and doing five or six thousand a month, getting to ten thousand means roughly doubling your hours. At some point the maths simply does not work, and your body will give out before your bank account catches up.
On top of that, the income is volatile. Clients go on holiday, you lose income. You get ill, you lose income. A client cancels, you lose income. And the pool of people you can work with is limited to whoever lives within a reasonable distance of you, which if you are not in a major city with an affluent population means your ceiling on what people will pay is already capped before you have even started.
Online coaching removes all three of those constraints in one move. You can work with significantly more clients because the time required per client is a fraction of in-person training.
You can work with people anywhere in the world, which means you can deliberately target areas where people have the income to invest properly in their health.
And because clients pay you on a consistent monthly direct debit, you still get paid when you go on holiday, when they go on holiday, or when life gets in the way. The income becomes predictable in a way that gym floor work never can be.
The Offer
Most coaches sitting at lower income levels are too vague about who they help and what they specifically do for them. They train men and women, all ages, all goals.
And while that might feel like a sensible way to stay open to as many clients as possible, it actually makes it harder to stand out, harder to command premium prices, and harder to build the kind of reputation that has clients seeking you out rather than the other way around.
The coaches doing the highest numbers are usually the ones who have gone specific. Among the coaches we work with inside Online Trainer Education, we have people focusing exclusively on getting dads back into the shape they were in their mid-twenties.
We have coaches who work solely with brides-to-be; we have a coach who has built an entire identity around the Jewish fitness community; we have coaches who specialise purely in PCOS, in habit formation, in twelve-week body composition transformations.
Being known for one specific thing to one specific person is what allows you to become the obvious choice rather than just another option. Think about it this way. If you had a kidney problem, would you want your GP handling it or a specialist?
The answer is obvious. The same logic applies to coaching. The specialist commands more trust, more loyalty, and higher fees.
Sales
The difference between coaches on either side of this income gap is not that the higher earners are smooth talkers or natural closers. Most of the coaches I work with who are consistently doing ten, fifteen, twenty thousand a month are fairly ordinary people who are simply not shy about the value they offer.
What they have that lower earners do not is a process. They know how to structure a sales conversation from start to finish. They know how to understand what a prospect actually wants, how to uncover the real reason behind it, how to present their offer in a way that makes sense for that specific person, and how to move the conversation forward without pressure or awkwardness.
It becomes less of a sales call and more of a structured conversation that naturally arrives at a decision.
Coaches on the lower end of the income scale tend to wing it. They go into calls hoping it will go well. They feel uncomfortable talking about money. They mistake being nice with being helpful. And then they wonder why people do not sign up even when the conversation seemed to go well.
You do not need to become a different person to get good at sales. You just need a process you believe in and the confidence that comes from knowing you can genuinely change someone’s life.
Delivery
Here is something worth sitting with honestly. If you were to look back at your last five or ten clients and genuinely assess the results they got while working with you, how many of them achieved something that would stop someone in their tracks? How many of them got a result so clear and so significant that it became something you are proud to talk about?
The coaches doing the biggest numbers are obsessive about this. They think deeply about the exact journey their client is going to go on, what they will struggle with and when, and how to remove every possible point of friction from the process so that getting results becomes as easy and as fast as possible.
Their clients stay for months and years, not weeks. They become walking proof of what the coach can do.
Coaches who plateau tend to deliver results that are fine. Competent but not remarkable. Their clients make progress, but nothing jaw-dropping. And without jaw-dropping results, you do not get the referrals, the testimonials, or the social proof that fuels the kind of growth that takes you from £3,000 a month to £15,000 a month.
If it has been a while since a client got a truly standout result, that is worth taking seriously. Your delivery is your marketing.
Systems
The final difference is the one that perhaps gets overlooked most. Coaches at the lower end of the income scale tend to run their businesses reactively. They post when they feel like it.
They reach out to leads when they remember to. They have a rough sense of how things are going but could not tell you their close rate, their show rate, or exactly how many conversations they need to have each week to hit their income target.
Coaches at the higher end run their businesses methodically. They know their numbers. They know that if they want to sign four new clients this month and their close rate is around seventy percent, they need roughly six sales calls.
They know how many conversations they need to have to generate those calls. They track it, they review it at the end of each month, and when something is not working they can identify exactly where the breakdown is rather than just posting more content and hoping for the best.
Systems do not have to be complicated. A simple tracking sheet, a consistent weekly routine for lead generation and content, and a clear process from enquiry to signed client is enough to transform a reactive, unpredictable coaching business into something that grows reliably month after month.
Where to Go From Here
The vast majority of coaches who come to us at Online Trainer Education are sitting somewhere on the left side of this picture. They are on the gym floor, or stuck around one to three thousand a month, or just starting out with no idea where to begin.
The work we do together moves them methodically through each of these five areas, from switching to an online model, to dialling in their offer, to building a sales process they feel genuinely confident in, to delivering results that create long-term loyal clients, to putting the systems in place that make growth feel structured rather than accidental.
The gap between £2,000 a month and £20,000 a month is not as wide as it looks from where you are standing. It is five specific things done differently, consistently, over time.
