Most online fitness coaches assume that when their income stalls, the answer is more leads. More content, more reach, more people coming through the door. And sometimes that is true.
But more often than not, the real problem is sitting somewhere else entirely, and fixing it costs nothing except a small change in how you manage your process.
I want to tell you about a coach called Kelly.
When I started working with her, she was stuck at around £6,500 per month and had been hovering at that number for two to three months despite everything she was trying. She was frustrated and convinced she needed more leads to break through.

So when we jumped on a call, I started down the usual path of asking about her lead generation tactics and her content strategy, and then, about five or six minutes in, I stopped and asked her one simple question.
How many calls did you get booked last month?
“Nineteen.”
How many of those actually showed up?
“Nine.”
How many did you close?
“Six.”
And right there, without looking at a single piece of content or a single lead generation tactic, I could see exactly where the problem was. Nineteen calls booked in a month is genuinely solid. At an average of five calls per week, that is more than enough call volume to hit most coaches’ income goals. Her close rate of sixty-six percent on the calls she actually took was also fine. Around seventy percent is ideal but there was nothing catastrophic there.
The problem was the forty-seven percent show rate. Of nineteen people who had booked a call, ten of them never turned up. They ghosted.
They talked themselves out of it between booking and the call date and just disappeared. That was where everything was breaking down, and that was what I fixed.
Once we put the process I am about to walk you through in place, Kelly went on a run of twenty-two consecutive calls with a hundred percent show rate. She jumped from £6,500 a month to £11,000 in around three and a half months, without generating a single extra lead.
Here is exactly how the process works.

Step One: Position the Call So There Is a Reason to Show Up Even If They Are Not Ready to Buy
The way you frame a sales call in the message you send before booking it has a significant impact on whether people actually turn up. If someone books a call and then has two or three days to think about it, that is two or three days for doubt to creep in.
They start wondering if they can afford it, whether they are really ready, whether now is the right time, and before you know it, they have quietly decided not to bother.
The way to counter this is to make sure there is a compelling reason to show up, regardless of whether they intend to sign up. We do this at Online Trainer Education by offering a free Instagram audit on the call. When someone books in with us, they know they are going to get a proper review of their profile, their posting frequency and their content, and they will leave with clear, quick wins they can act on straight away.
That means even if they have second thoughts about coaching between booking and the call, there is still something valuable waiting for them on the other side of it.
For a fitness coach, the equivalent might be a free nutrition audit, a sleep audit, a training programme review, or a lifestyle audit. Whatever is most relevant to the clients you work with. The goal is simply to make sure that even a cold-footed prospect still has a reason to show up.
Step Two: Limit Your Calendar to No More Than Three Days in Advance
Go to your Calendly link right now and check how far in advance people can book. If they can see availability stretching out three, four, five or six weeks, you have a problem.
When most people book a call, they will naturally gravitate toward a date about a week away because they do not want to feel pressured. But a week is a long time for someone’s initial enthusiasm to fade, for them to get busy, or for another coach’s content to land in front of them at exactly the right moment.
Limit your calendar so that no one can book more than three days out. This means the gap between their initial interest and the conversation is short enough that their motivation is still intact. Your show rates will improve noticeably and quickly once you do this.
The occasional person will tell you none of those times works for them, and you simply handle that as a one-off exception, but for the vast majority this small change makes a meaningful difference.
Step Three: Redirect Them to a Pre-Call Page the Moment They Book
As soon as someone books a call, redirect them to a simple page with a short video from you, no longer than one to two minutes, where you welcome them warmly, give them a quick overview of what the call will cover, and ask them to do two or three simple things to prepare, such as joining on a laptop rather than their phone, being somewhere quiet, and having something to take notes with.
Keep the tone natural and genuine. Tell them you are excited to speak with them, give them a sense of what they will walk away with, and let them know that if anything comes up and they cannot make it, a quick message to reschedule is all they need to do.
This video does something important. It puts a real person in front of them before the call and makes the whole thing feel personal rather than transactional. That connection makes it far less likely they will quietly ghost you on the day.
At the same time, make sure your Calendly confirmation email goes out automatically with the Zoom link displayed clearly. Do not overthink the email itself, just use the default Calendly template and make sure the link is easy to find.
Step Four: Set Up Three Automated Reminders
Within your calendar system, set up three automated reminder emails: one twenty-four hours before the call, one an hour before, and one SMS reminder fifteen minutes before.
Use the default templates your calendar system provides, make sure the Zoom link is clearly visible in each one, and leave it at that.
These reminders serve two purposes – They keep the call front of mind for people who are genuinely intending to show up, and they give people who have had second thoughts a natural moment to cancel or reschedule rather than just not turning up. You would always rather know someone cannot make it than sit on Zoom waiting for them.
Step Five: Send a Voice Note the Evening Before
Each evening, check your calendar for the following day’s calls and send every prospect a short WhatsApp voice note. It wants to sound exactly like this: friendly, warm, genuinely excited, and completely natural.
Something along the lines of letting them know you are looking forward to the call, that you will drop them a quick message in the morning with the Zoom link, and that they can reach out if they have any questions in the meantime.
The voice note does something no automated email can do. It makes the prospect feel like they are speaking with a real human being who genuinely wants to talk to them. For anyone who was feeling a little anxious or unsure about the call, hearing your voice the night before settles that.
And for anyone who has quietly talked themselves out of it, it gives them a natural and comfortable opportunity to let you know rather than simply not showing up.
Step Six: Send a Quick Written Message on the Morning of the Call
In the morning, send a brief WhatsApp text. If they replied to your voice note the evening before, simply check in with something like, morning, looking forward to catching up at two, have you got the Zoom link? That is genuinely all it needs to be.
If they did not reply to the voice note, use a slightly different approach and send a message that says, just let me know if you cannot make the call today. This is a piece of gentle reverse psychology.
Someone who is fully intending to show up will see it and reply confirming they will be there. Someone who has been quietly avoiding it will see it as an easy, low-pressure way to cancel without feeling awkward, which again is far better than a no-show.

At that point, you have done everything within your control to make sure the people who have already expressed interest in working with you actually make it to the conversation. You are not chasing more leads. You are simply making sure the leads you already have are not slipping through a gap in your process.
This is the kind of detail that separates the coaches who stay stuck at the same income level month after month from the ones who build something that consistently grows. Not because of more content, more followers, or more ad spend, but because of a simple, professional, human process that makes the most of every opportunity already in front of them.
It is exactly the kind of system we help coaches build inside Online Trainer Education, alongside everything else that goes into creating a coaching business that gives you real freedom over your income and your time.
