Most fitness coaches who are struggling to land clients online are not failing because they lack knowledge, talent, or the ability to get people results. They are just overcomplicating the wrong things and completely missing the one thing that actually moves the needle.
Getting clients on Instagram is not about going viral. It is not about dancing on Reels, posting three times a day, or building a following of tens of thousands.
The coaches I have worked with inside Online Trainer Education who have gone from zero clients and zero income to £5,000, £10,000, and even £30,000 months have done it with a simple, repeatable, non-salesy system that comes down to one daily habit. Getting into as many conversations as possible. Everything else is just the path that leads there.
The Funnel Is Simpler Than You Think
The entire Instagram strategy for landing coaching clients can be drawn on a napkin. You get into a conversation with someone, you move them through a short DM flow that I will walk you through below, you get them on a call, you close them, and then you do a great job and coach them. That is the whole thing.
The bit most coaches miss entirely is the first step. They spend all their energy on content, on making their profile look good, on posting consistently, and then they sit back and wait for clients to appear. They do not appear because nobody is starting the conversation.
Your job every single day is to find one or two new people to get into a conversation with. Not ten, or twenty like some guru mentors will say. We’re not here to spam Instagram and get your account banned. Just one or two, done consistently, will change your business faster than any content strategy ever will.
The Seven Signals of Intent
Every day on Instagram, people are sending you subtle signals that they are interested in what you do. Most coaches ignore them. But leveraging these signals is the easiest way to generate new clients.
The first and most obvious signal is a new follow. When someone hits that follow button they are making a micro-commitment. They have chosen to let you into their feed from the hundreds of accounts they could have chosen instead. That is intent, and it is at its absolute highest in the moment they follow you.
Message them within ten minutes. Something as simple as their name, a brief introduction, and a short question with two options to reply to. You are not selling anything here, you’re are starting a friendly conversation.
The second signal is a like on a piece of your content. Split this into two categories. If someone likes general value-based content, reach out and ask what they found most useful or what they are currently struggling with most.
If someone likes a piece of social proof, a client result or a transformation, that is an even warmer signal. Reach out and tell them you are looking to take on one or two people through the same process, and ask if you can ask them a couple of questions.
The third signal is consistent story views. If the same person keeps appearing in your story views week after week, that is not a coincidence. They are following you deliberately and paying attention. At some point, reach out, acknowledge that you notice them watching, and ask what content they are finding most useful right now.
The fourth signal is what I call a two-step response. This is where you offer a free resource on your stories, something like a free fat loss guide, a training programme, or a quick nutrition checklist, and ask people to DM you a specific word to receive it. They DM you, you send the resource, and then you ask them what they are hoping to get out of it. One message in and you are already in a conversation with someone who has actively raised their hand.
The fifth signal is a story poll response. Put a simple poll on your stories asking about a common struggle your ideal client faces. When someone responds, especially if they indicate they have a problem you can solve, reach out and acknowledge it. Tell them you have some thoughts on how to simplify things for them and ask if you can ask a couple of quick questions.
The sixth signal is a sticker tap. Put out a story showing a client result and add an emoji sticker inviting people to tap it if they want something similar. Everyone who taps has told you directly that they want what you offer. Message them.
The seventh signal is a keyword call to action in your content. At the end of a client result post or a valuable piece of content, ask people to DM you a specific word if they want help. Someone who takes the time to send that word is already far warmer than a cold follower who has never engaged with you.
Each of these signals is a door opening. Your only job is to walk through it.
The DM Flow That Books Calls
Once you are in a conversation, here is the exact structure that takes someone from initial engagement to a booked sales call, without any pressure, manipulation, or hard-sell tactics.
Start with permission. Rather than launching straight into questions, ask if you can ask them a couple of things to see if you might be able to help. Almost everyone says yes, and by asking you have already made the conversation feel collaborative rather than one-sided.
Then quantify their goal. Ask them what a win would look like over the next two to three months if everything went to plan. Get specific. Not just lose weight but a dress size, a body weight, a specific milestone they have been thinking about. People who have a clear goal in mind are far more motivated to take action than people with a vague intention.
Then stretch the gap. Once you know where they want to go, bring them back to where they are now. Ask what is currently not working as well as it could be. What is slowing things down or getting in the way? This is not a sales tactic. It is genuinely useful information that helps you understand if and how you can help them, and it gets them thinking clearly about the distance between where they are and where they want to be.
Then give relief. Whatever they share with you, normalise it. Tell them this is one of the most common things you see, that you have helped people through this exact situation, and that it is completely fixable. The goal here is to make them feel understood and less alone, not to pile on pressure.
Then make the offer. Invite them to jump on a short fifteen to twenty-minute call where you can do a proper audit of their current approach, map out realistic timeframes, and put together a clear next step plan. Incentivise the call by being specific about what they will walk away with, even if they do not sign up. If they leave with genuine value, that is a good call regardless of the outcome.
Then send the one-liner. After your offer message, send a separate short message that just says, “What do you think?” Two words on their own. The reason this works is that when someone checks their DM inbox, they only see the first line of your most recent message. If all they see is what do you think, curiosity takes over and they open it. And because humans are wired to close open loops, they are far more likely to reply.
Once they say yes, send your calendar link and immediately follow it with a quick message telling them you have a bonus for them once they have locked in a time. This creates just enough urgency to get them to book straight away rather than saving the link for later. The bonus can be anything genuinely useful, a guide, a resource, a short voice note; it does not need to be elaborate.
That is the full system. Open, permission, quantify goals, stretch the gap, give relief, make the offer, one-liner, book the call. Done consistently, this simple flow is responsible for a significant portion of the over ten million pounds I have done in sales, and it is the same process that coaches inside Online Trainer Education use to build their businesses from zero to five, ten, and twenty thousand months.
This is all about being proactive and NOT waiting for clients to come to you. The coaches who grow their online businesses fast, are always the ones creating one or two new conversations every single day using the signals that are already in front of them.
You do not need a massive following, to go viral, or to use paid ads in a complex funnel. We have had students hit £6,500 months with fewer than 600 followers.
We have had students start with zero Instagram presence and reach £18,000 a month within their first year. What they had was a system, the consistency to work it every day, and the confidence that came from knowing exactly what to say.
If you want to build that same system and finally start turning your Instagram into a coaching business that gives you real freedom over your time and income, head to the top of the page and click ‘Free Training’ to get started.
